What Is RTO in Courier? Meaning, Real Cost & How to Cut It (Pakistan)

RTO means Return to Origin. In courier terms, it's a parcel that couldn't be delivered and is sent back to you, the seller. For a Pakistani Shopify store selling on cash on delivery, RTO is usually the single biggest cost after ads, and most stores don't know what it's really costing them.

RTO meaning in courier and ecommerce

A parcel goes RTO when delivery fails and the courier gives up. The common reasons:

  • The customer refused the parcel at the door, often an impulse order they no longer want.
  • The customer couldn't be reached: phone off, wrong number, not home.
  • The address was incomplete or wrong, so the rider couldn't find it.
  • A fake or duplicate order that was never going to be accepted.
  • Delivery took too long and the customer bought somewhere else.

With prepaid orders a refusal is rare, because the customer has already paid. With COD, saying no costs the customer nothing, so it costs you instead.

What one RTO order really costs you

Most store owners count only the return shipping. The real cost is bigger. Here's an illustrative store with 1,000 COD orders a month and a 20% RTO rate:

Cost of 200 returned ordersPer returnPer month
Forward delivery chargeRs 200Rs 40,000
Return chargeRs 200Rs 40,000
PackagingRs 50Rs 10,000
Ad spend that bought the orderRs 400Rs 80,000
Total RTO costRs 850Rs 1,70,000

That's Rs 1.7 lac a month spent on orders that never paid, before counting damaged stock or the staff time to restock returns. Put your own numbers into the free COD leakage calculator to see yours.

Why customers refuse COD orders

"Mera RTO itna high kyun hai?" Usually, a small group of customers causes a big share of returns. Some refuse again and again. Some place duplicate orders. Some give addresses no rider can find. The rest is timing: the longer a parcel takes, the more likely the customer has changed their mind.

So the fix isn't one tactic. It's knowing which customers, couriers and orders are causing your returns.

How to track your RTO properly

Track three numbers every week, not once a quarter:

  • RTO% overall: returned orders ÷ shipped orders.
  • RTO% by courier: the same product can have a very different return rate on a different courier.
  • RTO% by customer: who refused before, and how often.

Parcelo, our Shopify app for Pakistani COD stores, tracks all three automatically from your courier data. Here's how it looks:

How to cut RTO: what actually works

  1. Check the customer before you ship. If someone has refused three of their last four orders, don't send the fifth on COD. Ask for advance payment or confirm by phone first. Parcelo shows every customer's delivered, returned and refused history, and on Growth and Pro plans tags new orders from high-risk customers in Shopify automatically.
  2. Catch bad orders the moment they arrive. Two orders from the same phone number within days, an address with no street, or a non-mobile number are warning signs. Parcelo tags these as possible duplicates or "check address" so your team confirms them before dispatch.
  3. Confirm every COD order. A quick call or WhatsApp before dispatch filters out impulse and fake orders.
  4. Rescue failed deliveries. A failed first attempt isn't a return yet. Parcelo's delivery rescue surfaces failed and stuck parcels with a one-tap WhatsApp message to the customer.
  5. Compare couriers on returns, not just rates. Use per-courier RTO% to decide where each city's orders should go.

FAQ

What is the full form of RTO in courier?

RTO stands for Return to Origin. The courier couldn't deliver the parcel, usually because the customer refused it or couldn't be reached, so it is sent back to the seller.

Who pays RTO charges in Pakistan?

The seller. You pay the forward delivery charge, and most couriers also charge a return fee. The customer who refused pays nothing, which is why repeat refusers are so expensive.

What is a good RTO rate?

Lower is always better, but what matters is whether your margin can absorb it. Work out the cost of each return (shipping both ways, packaging, and the ad spend that bought the order) and track your rate every week, by courier and by customer.

RTO kaise kam karein?

Confirm every COD order before dispatch, don't ship again to customers with a history of refusals, fix incomplete addresses before the parcel leaves, follow up quickly on failed delivery attempts, and dispatch fast. Each one cuts a different cause of returns.

How can I check a customer's RTO history before shipping?

In Shopify you'd have to search their past orders by phone number and cross-check courier statuses by hand. Parcelo shows delivered, returned, refused and RTO% for every customer, matched by phone number, and can tag risky new orders automatically.
