COD Reconciliation for Shopify: Stop Leaking Money to Couriers
23 September 2026 · 7 min read

COD reconciliation is the process of matching every cash-on-delivery order against what the courier actually collected and remitted to you — after their charges, and after returns. If you sell COD in Pakistan or India and you're not reconciling, you are almost certainly leaking money every single week. Here's how it works and how to automate it inside Shopify.
Why COD quietly loses you money
In a prepaid store, Shopify marks an order paid and the money is in your account. COD is different: the order is "paid" only when the customer hands cash to the rider, the courier deducts its fee, holds it for a remittance cycle, and pays you later — minus returns. Between Shopify saying "paid" and cash hitting your bank, three things go wrong:
- Unremitted orders — delivered orders the courier never paid you for.
- Hidden charges — delivery, return and fuel fees that don't match what you were quoted.
- RTO (return to origin) — refused orders you shipped, packed and paid to send both ways.
What COD reconciliation actually involves
- Pull the courier's delivery + remittance report.
- Match each COD order in Shopify to its real status: delivered-and-paid, delivered-not-yet-remitted, or returned.
- Check the charges deducted against the agreed rate card.
- Mark genuinely-paid orders as paid in Shopify so your revenue is real, not theoretical.
- Flag the gaps — unremitted cash and overcharges — and claim them back.
Done by hand in a spreadsheet, this eats hours a week and still misses money. That's the job an app should do. (Step-by-step for PostEx, Trax and Leopards merchants: how to check your courier COD payments.)
The other half: stop the returns before they ship
Reconciliation tells you what you lost; reducing RTO stops the loss. The biggest lever is not shipping risky orders in the first place — repeat refusers, fake numbers, undeliverable addresses. (Full playbook: how to reduce RTO in Pakistan COD ecommerce.)
The app for it: Parcelo — Reconcile & RTO
Parcelo — Reconcile & RTO connects your courier to Shopify, auto-marks COD orders paid on delivery, shows the real courier charges, and flags high-return customers before you ship — so you reconcile automatically and stop RTO at the source. It's built specifically for Pakistan & India COD sellers. Get it on the Shopify App Store, see parcelo.pk, or browse all TwinEcom apps.
FAQ
Can't I just reconcile COD in a spreadsheet? You can, and many stores do — but it's hours a week and it misses unremitted orders and overcharges. Automating it pays for itself fast once you sell any real volume.
How does flagging risky customers help? RTO is the single biggest COD cost. Blocking or confirming known refusers before dispatch protects the margin that reconciliation can only report on after the fact.
